Vacation Rental Automation: How AI Won Back a Guesthouse’s Off-Season

A guesthouse with great reviews still sat half-empty in the off-season, because every booking went through a platform that owned the guest. Here is the simple, AI-assisted fix we put in place, and the early results.

A guesthouse owner came to us doing everything right on paper.

He was listed on Booking.com, Airbnb, and the other big platforms. The reviews were strong, and in peak season the rooms filled up. On the surface, the business looked healthy.

Then summer ended. Outside the busy months the rooms sat half-empty, and he had no real way to change that. Every booking he had ever taken came through an online travel agency (OTA), which meant the platform owned the guest, not him. After years of operating, he didn’t own a single email address. He had no way to reach the people who had already stayed, enjoyed it, and would happily come back.

That is the trap of relying on OTAs. They bring the bookings, and in return they keep the customer.

The system we built

It was deliberately simple, and once it is set up it mostly runs on its own. Four parts:

  • Guest-data analysis. We fed his booking history to AI and had it map the problem in numbers: how steep the off-season drop really was, and which guests had already stayed more than once. The repeat guests were there. He just had no way to reach them.
  • A direct-booking incentive. A clear reason for returning guests to book straight with the property instead of handing another cut to a platform.
  • An automated post-stay email sequence. It collects guest contacts at checkout and keeps in touch afterwards, written to feel personal and to work in the languages guests actually speak.
  • An off-season social presence. Batched content that keeps the property visible during the quiet months without becoming a second job.

None of it needed a big budget or a retained marketing agency. It needed one thing: understanding who owns the link to your customers, and taking that link back.

It is a problem we see constantly in smaller tourism and hospitality businesses. Heavy reliance on OTAs. No direct channel. No plan for the off-season.

The result: off-season bookings are already up 20% over last year, from a change that went live less than a month ago.

Want the same for your property?

If your bookings all run through OTAs and you can’t reach a single past guest, that is the gap we close. We will build the same system around your property, so you own the guest relationship instead of renting it from a platform.
